Overview
Individual change impact analysis assessing four live mid-project change requests against the Sustainable Data Centre project plan - an additional thank you event causing scope creep, an £18,500,000 budget cut reducing the total budget from £100,000,000 to £81,500,000, a 90% probability rain risk threatening the launch event, and a cyberattack on the newly contracted security provider. Each change request was evaluated across scope, cost, schedule, risk, and stakeholder communication using PMBOK, ISO 31000, Earned Value Management, and Value Engineering, with a structured mitigation strategy proposed for each. Grade: A.
Business Problem
The Sustainable Data Centre project plan, produced as a separate team deliverable, encountered four mid-project change requests that threatened the original scope, budget, schedule, and security of the programme. Each change request needed to be formally assessed for its impact across all delivery dimensions and a structured, evidence-based mitigation strategy needed to be proposed for each - before delivery could continue with stakeholder confidence intact.
Purpose & Objectives
The purpose of this individual assessment was to demonstrate the ability to apply formal change control and impact analysis frameworks to real mid-project disruption - evaluating how four distinct change requests would affect the scope, cost, schedule, risk profile, and stakeholder communication of a live £100,000,000 infrastructure programme, and producing a structured, evidence-based response to each using PMBOK, ISO 31000, Earned Value Management, and Value Engineering.
Objectives
- Assess the scope, cost, schedule, risk, and stakeholder communication impact of each of the four change requests
- Apply PMBOK change control principles to evaluate each request against the original project baseline
- Apply ISO 31000 risk management standards to assess and respond to new risks introduced by each change
- Apply Earned Value Management to evaluate cost and schedule performance impact
- Apply Value Engineering to identify cost-effective mitigation options where budget had been reduced
- Produce a structured mitigation strategy and updated project artefacts for each change request
- Update the Work Breakdown Structure, cost baseline, risk register, and communication flowchart to reflect approved changes

My Role
Individual analyst and sole author of the change impact assessment. I assessed each of the four change requests independently, applied PMBOK, ISO 31000, Earned Value Management, and Value Engineering frameworks to evaluate impact and develop mitigation strategies, updated all affected project artefacts including the WBS, cost baseline, risk register, and communication flowchart, and presented findings and recommendations as an individual recorded highlight presentation.

Challenges & Solutions
- Challenge 1 — Applying Earned Value Management and Value Engineering to a simulated project without live performance data
The most significant analytical challenge was applying EVM and Value Engineering credibly without access to real-time cost and schedule performance data. I addressed this by grounding my analysis in the actual figures from the original team project plan — the cost baseline and schedule already produced by the group — so that my impact assessment remained realistic and evidence-based rather than purely theoretical. - Challenge 2 — Assessing four fundamentally different types of change request within a single coherent framework
Each of the four change requests presented a different type of risk — scope creep, financial constraint, environmental risk, and cybersecurity threat — requiring a different analytical lens for each while maintaining a consistent assessment structure. I addressed this by applying the same five-dimension impact framework (scope, cost, schedule, risk, and stakeholder communication) to each request before selecting the most appropriate specialist framework (ISO 31000 for risk, EVM for cost and schedule, Value Engineering for the budget cut) to develop the mitigation strategy.
Results & Outcomes
- Assessed four live mid-project change requests each covering a distinct type of disruption — scope creep, budget reduction, environmental risk, and cybersecurity threat
- Produced structured mitigation strategies for all four change requests, keeping the combined schedule extension to a maximum of 10 days across all four
- Demonstrated that the original project plan could absorb an 18.5% budget cut, scope creep, a high-probability weather risk, and a cyberattack while still maintaining achievable delivery
- Updated all affected project artefacts including the WBS, cost baseline, risk register, and communication flowchart
- Individual recorded highlight presentation received a grade of A
